Workday's CEO Just Said What We Told ARcare in February
Workday CEO Aneel Bhusri says the year-long, consultant-heavy implementation is going away. AssistNow told ARcare the same thing in February and built ValidateIQ to prove the data is right.

In October, Workday CEO Aneel Bhusri sat down with Fortune for Titans and Disruptors of Industry. About 26 minutes in, he described how a Workday HR or Finance rollout usually goes: a project of roughly a year, with "a lot of consultants required to implement that software."
Then: "Well, that's going to go away."
We said the same thing to ARcare in February. ARcare became our first ValidateIQ customer, and today AssistNow handles data conversion and validation on their Workday program.
What he said, and why
Bhusri credits the Deployment Agent. It "dramatically reduces the time to implement software, time and cost to implement software," he said. Workday says close to 5,000 customers have switched it on since it launched in September 2025. An autopilot version goes to early adopters in early 2027.
The Deployment Agent scans a customer's tenant, identifies capabilities they haven't adopted yet, and generates configuration plans. Instead of a consultant spending weeks building discovery documents and setup guides, the agent does it in hours. Multiply that across dozens of functional areas and you start to see how the timeline shrinks from twelve months toward something much shorter.
He was just as direct about the limits of AI in HR and finance. Models predict. Payroll can't. "You can't be 90% right 90% of the time," he said. "We got to be 100% right 100% of the time... That's the way payroll works. That's the way HR works. That's the way finance works."
That distinction matters. The Deployment Agent accelerates configuration — deciding which features to turn on and how to set them up. It does not touch the data coming over from the legacy system. And on every Workday implementation, regardless of how fast the configuration goes, data conversion remains the longest and riskiest workstream.
What this means for mid-market companies
Mid-market organizations — the ones with 1,000 to 10,000 employees — feel this shift most acutely. A typical Workday implementation for a company this size involves 10 to 20 consultants over 9 to 14 months. That's $2M to $5M in implementation fees before licensing.
If Workday's agents cut the configuration timeline in half, those fees drop. But the data problem doesn't shrink proportionally. A company migrating from UKG, ADP, or Oracle still has to extract, map, cleanse, and load every employee record, every compensation plan, every benefit election, every leave balance, every cost center assignment. The volume of data doesn't change because the timeline got shorter. If anything, compression makes it harder — fewer review cycles, less time for parallel testing, more pressure on the first load to be right.
Faster, and still correct
Shorter projects save customers money. That part is good news. But the employee records, pay rates and balances coming out of the old system still have to land in Workday exactly right.
Consider what happens when conversion data is wrong:
- Pay rates loaded at incorrect values mean incorrect paychecks. One misplaced decimal in a salary field and an employee's direct deposit is half what they expected.
- Leave balances that don't match the source system mean employees can't take time off they've earned, or they take time they haven't.
- Benefits elections that didn't carry over mean employees show up at the pharmacy and their coverage doesn't work.
- Cost center assignments that mapped incorrectly mean your first financial close in Workday won't tie out.
None of these are theoretical. We see them on every engagement where data validation wasn't rigorous enough.
What ValidateIQ does
ValidateIQ checks every record in three places: the source system where the data started, the conversion workbook where it was mapped, and Workday where it landed. It doesn't sample, and it doesn't spot-check. It runs a record-by-record comparison across all three, flagging mismatches before they reach a paycheck or a financial statement.
The tool covers the full conversion scope — workers, jobs, positions, organizations, compensation, benefits, time off, banking, tax elections, and financial data including journal entries, supplier records, and opening balances.
We built ValidateIQ because we could see where implementations were heading. In February we told ARcare that the year-long, consultant-heavy model was on its way out. Today AssistNow handles data conversion and validation on their Workday program.
We didn't just see the shift coming. We built for it.

Frequently asked questions
How does the Deployment Agent affect implementation timelines? Workday says the Deployment Agent reduces the time and cost to implement software. It handles capability discovery and configuration planning — tasks that traditionally required weeks of consultant effort. The exact timeline reduction depends on the project scope and the customer's existing setup.
Does the Deployment Agent handle data migration? No. The Deployment Agent focuses on configuration — identifying features to adopt and generating setup plans. Data conversion and validation remain a separate workstream. That's the gap ValidateIQ fills.
What is ValidateIQ? ValidateIQ is AssistNow's data validation tool for Workday implementations. It compares every converted record across the source system, the conversion workbook, and the Workday tenant, flagging mismatches before go-live.
Is AssistNow a Workday partner? Yes. AssistNow is a Workday Advisory and Reseller Partner specializing in implementations, data conversion, integrations, and post-go-live AMS for mid-market organizations.
